I change clubs when I am trying to adjust my ball flight/game, taking advantage of a new technology, or when I have progressed enough to get into a set more suitable for my skills.
Started with literaly a mixed bags of clubs when learning the game. I progressed to a matched set of cavity backs. From there, I went into a progressive set (cavity backs that morphed into blades in the short irons.) With some skill improvement, I went into a softer steel (304 steel) progressive set. Currently, I have all the components to get into another soft steel set which are more of a muscle back/cavity back mix through out the set with the idea of getting a little bit lower ball flight. Eventually, my goal is to get into a set of forged blades.
Everyone's progression will obviously be different, but thats where I have been and where I am going with my irons. Driver/fairway woods/hybrid changes have been more a technological progession rather than skill progression. From persimmon woods, to metal (steel) driver, to graphite shafted steel driver, to 400cc Titanium driver, to 430cc Titanium driver, to the current adjustable weighted 430cc Titanium driver with Nanotechnology PURE'd graphite shaft.
Again, just an example of my progression. My older irons did not really wear out as they were made of harder steel (431 and 15-5) but as I have moved into softer steel, wear and tear is starting to show up. Maybe at some point I will actually wear a club out, but I tend to be into a new set up every few years and have avoided the issue so far.
